Tool Gate · How it works
How the Promise-Date Integrity Tripwire gate works
How the Promise-Date Integrity Tripwire scores on-time delivery against the date first promised: a key-account re-promise gate forces PROMISE INFLATION when a major order is quietly re-dated — which is how 9 of 12 orders on-time (75%) still reads PROMISE INFLATION because ORD-7141 was re-promised three times.
How the gate works
This tool grades a shop's on-time-delivery rate against what it first promised, not what it re-promised. Each control is marked from your own evidence and weighted into a 0–100 score — and then the score is run past a gate that can only make the verdict worse.
The 1 weighted controls
| Signal | Weight |
|---|---|
| Orders shipped by the date first promised | 100 |
| Total | 100 |
The verdict bands
A key-account order re-promised 2 or more times forces PROMISE INFLATION regardless of the OTD score - repeated re-promising on the accounts that matter most is exactly what a clean-looking rate can hide.
In the worked sample it scores 75 out of 100 and still reads PROMISE INFLATION — Nine of twelve orders shipped by the date first promised - a 75% OTD that would read QUIETLY SLIDING on its own. But key-account order ORD-7141 has been re-promised 3 times, so the tripwire fires and forces PROMISE INFLATION regardless of the rate. Measured against the current, re-promised dates the same book reads a deceptively clean 92%. The one thing to fix first: ORD-7141 - the key account re-promised 3 times. Ship it or explain the slip before trusting any other number on this dashboard..
Common questions
Can something score well on the How the Promise-Date Integrity gate works and still fail?
Yes. The weighted score is run past a worsen-only gate — the Key-account re-promise — that can only make the verdict worse. In the worked sample it scores 75 out of 100 and still reads PROMISE INFLATION, because nine of twelve orders shipped by the date first promised - a 75% OTD that would read QUIETLY SLIDING on its own. What is a worsen-only gate?
A dispositive rule that can only lower a verdict, never raise it. One fatal flaw overrides an otherwise-good score, because a single disqualifying gap shouldn't hide behind a high average. The tool also names the one thing to fix first — here, "ORD-7141 - the key account re-promised 3 times. Ship it or explain the slip before trusting any other number on this dashboard.".
Grades delivery dates against your own records, never people. Runs offline in the workbook and engine.
