Tool Gate · How it works
How the Order-Book Buildability Gate gate works
How the Order-Book Buildability Gate rolls up 9 orders worth $412,000: a red-zone gate forces the whole book to the worst verdict when any order promised inside 21 days isn't ready to build — which is how a 69% buildable share, normally BOOKED ON HOPE, reads SELLING WHAT YOU CAN'T SHIP.
How the gate works
This tool grades every order in your book against what's actually ready to build - materials, paperwork, and promise date. It reads 9 orders and rolls them into one verdict — the worst, never the average — and then a gate that can only make it worse.
The 9 orders
| Order | Verdict |
|---|---|
| SO-5512fix first | PAPER ORDER$8,200 - promised in 7 days, not yet ordered and missing its drawing release - inside the 21-day red zone |
| SO-5534 | PAPER ORDER$25,000 - promised in 14 days, on hand but its routing was never released - inside the red zone |
| SO-5520 | PAPER ORDER$33,000 - not yet ordered, promised 93 days out - outside the red zone, so no gate, but still not buildable |
| SO-5516 | MATERIAL RACE$61,500 - material arrives only 6 days ahead of the promise date, short of the 14-day margin |
| SO-5507 | READY TO BUILD$54,000 - material arrives 35 days ahead of the promise date |
| SO-5530 | READY TO BUILD$45,000 - material arrives 29 days ahead of the promise date |
| SO-5527 | READY TO BUILD$17,300 - material arrives 62 days ahead of the promise date |
| SO-5501 | READY TO BUILD$76,000 - already on hand, drawing, routing, and tooling all released |
| SO-5523 | READY TO BUILD$92,000 - already on hand, drawing, routing, and tooling all released |
The verdict bands
Any order promised within 21 days that isn't READY TO BUILD - a paper order or a material race - forces the whole book to the worst verdict. A promise you can't finish inside three weeks isn't a hopeful book, it's the loss.
In the worked sample it reads SELLING WHAT YOU CAN'T SHIP — $284,300 of the $412,000 book (69%) is READY TO BUILD, which on its own reads BOOKED ON HOPE. But SO-5512 promises to ship in 7 days and isn't even ordered yet - a red-zone paper order - so the gate overrides the book-wide share and forces the worst verdict regardless. The one thing to fix first: SO-5512 - the $8,200 paper order promised in 7 days, still missing its drawing release.
Common questions
Can every order look survivable on the How the Order Book Buildability gate works and the company still read SELLING WHAT YOU CAN'T SHIP?
Yes. The roll-up takes the worst of 9 orders — never the average — then a worsen-only gate, the Red-zone gate gate, escalates when trouble clusters. In the worked sample it reads SELLING WHAT YOU CAN'T SHIP because $284,300 of the $412,000 book (69%) is READY TO BUILD, which on its own reads BOOKED ON HOPE. But SO-5512 promises to ship in 7 days and isn't even ordered yet - a red-zone paper order - so the gate overrides the book-wide share and forces the worst verdict regardless.
What is a worsen-only gate?
A dispositive rule that can only lower a verdict, never raise it. One fatal flaw overrides an otherwise-set of survivable lines, because a single disqualifying gap shouldn't hide behind an average of the healthy ones. The tool also names the one thing to fix first — here, "SO-5512 - the $8,200 paper order promised in 7 days, still missing its drawing release".
