How the Devil's Advocate Board gate works
How the Devil's Advocate Board grades a go/no-go decision: five adversarial lenses weighted into a 0–100 conviction, with a veto gate where any lens scored 1 or below forces NO-GO and a caution gate where a lens scored above 1, up to 2, turns GO into GO WITH CONDITIONS — which is how a 64.4-conviction case still reads NO-GO when the CFO vetoes the downside.
How the gate works
This tool grades a big go/no-go decision across five adversarial lenses. Each control is marked from your own evidence and weighted into a 0–100 score — and then the score is run past two gates that can only make the verdict worse.

The verdict bands
Any lens scored 1 or below is a fatal objection — it forces NO-GO regardless of the score. A high conviction number cannot outvote a single dealbreaker.
At a conviction of 78 or more, a lens scored above 1, up to 2, is a serious reservation rather than a veto: the verdict reads GO WITH CONDITIONS instead of GO, and each such lens is listed as a condition to clear first.
In the worked sample it scores 64.4 out of 100 and still reads NO-GO — The CFO scored the downside 1 of 5 — a fatal veto — so the board reads NO-GO despite a conviction of 64.4. Marked fix first on this sample: Resolve the CFO's downside objection — prove the cost of being wrong is survivable — before anything else.
Common questions
Can something score well on the Devil's Advocate Board and still fail?
Yes. The weighted score is run past two worsen-only gates — the Veto gate and the Caution gate — that can only make the verdict worse. In the worked sample it scores 64.4 out of 100 and still reads NO-GO, because the CFO scored the downside 1 of 5 — a fatal veto — so the board reads NO-GO despite a conviction of 64.4.
What is a worsen-only gate?
A rule that can only lower a verdict, never raise it. One gate-triggering gap overrides an otherwise-good score, because a single gate-triggering gap shouldn't hide behind a high average. Where something is short, the fix-first row names it — here, "Resolve the CFO's downside objection — prove the cost of being wrong is survivable — before anything else.".
