How the Bid-Result Debrief Gate gate works
How the Bid-Result Debrief Gate reads ten closed bids into one verdict: it selects the bids it gates on by the margin you lost them at, so near misses are read and blowouts are let go, and a loss with no recorded margin counts as close. The sample is 44% debriefed with two unexamined near misses and returns BIDDING BLIND.
How the gate works
This tool grades every closed bid on whether anybody found out where your number sat, and selects the ones it gates on by the margin you lost them at. It reads 10 closed bids and rolls them into one verdict — the worst, never the average — and then a gate that can only make it worse.
The 10 closed bids
| Closed bid | Verdict |
|---|---|
| BD-01 · Riverside Elementary · lost by 1.8% | DEBRIEFED92 · result obtained, gap attributed, pursuit rule touched |
| BD-02 · Northgate Medical Fitout · lost by 12.4% | PARTIAL58 · wide loss, position known, nothing attributed |
| BD-03 · Cedar Street Apartments · won by 2.1% | DEBRIEFED83 · a close win is still a near miss, and it was read |
| BD-04 · Municipal Fleet Garage · lost by 0.9% | PARTIAL42 · the closest bid on the page, never debriefed |
| BD-05 · Harborview Warehouse · margin unknownfix first | UNEXAMINED8 · no result obtained at all, so it counts as close |
| BD-06 · Two Rivers Fire Station · lost by 3.2% | DEBRIEFED83 · gap attributed to scope rather than to price |
| BD-07 · Oakfield Distribution · won by 14.6% | PARTIAL58 · a wide win — reported, never gated |
| BD-08 · Library Renovation · lost by 18.9% | UNEXAMINED17 · a blowout, and the gate lets it go |
| BD-09 · Sunset Ridge Clinic · lost by 4.4% | DEBRIEFED100 · attributed, checked against the pattern, retained |
| BD-10 · Old Mill Adaptive Reuse | OUT OF SCOPEdeclared out of scope, and reported |
The verdict bands
Two triggers. Any CLOSE bid nobody debriefed forces BIDDING BLIND — and a loss with no recorded margin COUNTS as close, which closes the obvious escape route: if unknown meant wide, a firm that never obtains a result would have no close bids at all and could never fire the gate built to catch it. The second reads the whole register: if no result anywhere ever changed what you chase, the practice has never once acted on what it found.
In the worked sample it reads BIDDING BLIND — Four of nine in-scope bids read DEBRIEFED, so 44% of the practice. The gate fires on two: Municipal Fleet Garage was lost by 0.9% and never looked at, and Harborview Warehouse has no recorded result at all, which counts as close rather than letting it pass. The 18.9% blowout on BD-08 is worse-scoring and is deliberately not gated — losing by nineteen per cent teaches nothing that losing by one does not teach better. The one thing to fix first: BD-05 Harborview Warehouse · obtain the result — an open near miss outranks a worse-scoring blowout.
Common questions
Can every closed bid look survivable on the How the Bid-Result Debrief gate works and the company still read BIDDING BLIND?
Yes. The roll-up takes the worst of 10 closed bids — never the average — then a worsen-only gate, the Near-miss gate gate, escalates when trouble clusters. In the worked sample it reads BIDDING BLIND because four of nine in-scope bids read DEBRIEFED, so 44% of the practice.
What is a worsen-only gate?
A dispositive rule that can only lower a verdict, never raise it. One fatal flaw overrides an otherwise-set of survivable lines, because a single disqualifying gap shouldn't hide behind an average of the healthy ones. The tool also names the one thing to fix first — here, "BD-05 Harborview Warehouse · obtain the result — an open near miss outranks a worse-scoring blowout".
Grades a register of closed bids you fill in, never a person and never a competitor. It fetches no bid tab, reads no CRM and opens no procurement portal, does not tell you whether your win rate is healthy, and never says what you should have bid.
