How the AI Vendor Reliability & Spend-Justification Scorecard gate works
How the AI Vendor Reliability & Spend-Justification Scorecard scores a vendor on reliability and spend justification: a reliability-floor gate demotes a critical vendor to DO NOT RENEW when its reliability lane bottoms out, whatever the justification score.
How the gate works
This tool grades each AI / SaaS vendor on reliability and whether the spend is justified at renewal. Each control is marked from your own evidence and weighted into a 0–100 score — and then the score is run past a gate that can only make the verdict worse.
The 6 weighted controls
| Signal | Weight |
|---|---|
| Reliability (uptime/SLA) | 22 |
| Incident load (inverted) | 16 |
| Support responsiveness | 14 |
| Adoption & usage | 16 |
| Value vs cost | 20 |
| Alternative / switch cost | 12 |
| Total | 100 |
The verdict bands
On a business-critical vendor, any reliability-lane signal — reliability, incident load, or support — at or below 1 forces DO NOT RENEW regardless of the justification score. You can't justify renewing a core dependency you can't rely on, no matter how good the price looks; the gate only ranks against renewal, it never grants it.
In the worked sample it scores 75 out of 100 and still reads DO NOT RENEW — This core LLM API is well-adopted, priced right, and has no easy alternative — the justification score is 75, which alone reads RENEW. But it's business-critical and its reliability signal is at 1: below the floor. The reliability-floor gate forces DO NOT RENEW. A 75 can't justify renewing a core dependency you can't rely on. The one thing to fix first: Reliability (uptime/SLA) is at 1 on a business-critical vendor — demand an SLA with credits, or plan migration off this dependency, before the renewal call. The score can't clear until the reliability problem is fixed..
Common questions
Can something score well on the How the AI Vendor Reliability & Spend-Justification Scorecard works and still fail?
Yes. The weighted score is run past a worsen-only gate — the Reliability floor — that can only make the verdict worse. In the worked sample it scores 75 out of 100 and still reads DO NOT RENEW, because this core LLM API is well-adopted, priced right, and has no easy alternative — the justification score is 75, which alone reads RENEW. But it's business-critical and its reliability signal is at 1: below the floor. The reliability-floor gate forces DO NOT RENEW. A 75 can't justify renewing a core dependency you can't rely on.
What is a worsen-only gate?
A dispositive rule that can only lower a verdict, never raise it. One fatal flaw overrides an otherwise-good score, because a single disqualifying gap shouldn't hide behind a high average. The tool also names the one thing to fix first — here, "Reliability (uptime/SLA) is at 1 on a business-critical vendor — demand an SLA with credits, or plan migration off this dependency, before the renewal call. The score can't clear until the reliability problem is fixed.".
A planning aid that grades the vendor relationship from your own inputs, not people. It applies no industry multiplier and is not financial or legal advice. Confirm renewal, contract, and budget decisions with the relevant owners.
