How the Prospect Funnel Leak gate works

This tool grades your prospect funnel, transition by transition, against your own conversion targets. It reads 5 transitions and rolls them into one verdict — the worst, never the average — then a gate that can only make it worse.

The 5 transitions

01Booked -> Held (show-up)fix first40% show-up rate vs 75% target - 72 of 120 booked calls never held, the earliest severe leakSEVERE
02Presented -> Client (close)30% close rate vs 45% target - 19 of 27 presented prospects didn't become clientsLEAKING
03Inquiry -> Booked60% booked vs 55% target - inquiries converting to booked calls ahead of targetON TARGET
04Held -> Qualified71% qualified vs 60% target - held calls converting to qualified above targetON TARGET
05Qualified -> Presented79% presented vs 80% target - essentially on paceON TARGET
FLOWING
every transition at or above 90% of its target
LEAKING
worst transition runs 60-89% of its target
HEMORRHAGING
any transition runs below 60% of its target - a severe leak overrides every stage that's healthy
Earliest severe leak · worsen-only

The verdict rolls up to the worst transition in the funnel, not the average - and when a transition is severe it wins regardless of how healthy the rest of the funnel reads, because fixing the earliest severe leak changes the volume feeding every stage below it.

HEMORRHAGING

Why: Five of six stage counts look fine and the top-of-funnel rate (Inquiry -> Booked, 60% vs a 55% target) is actually ahead of pace. But Booked -> Held craters to 40% against a 75% target - only 48 of 120 booked calls actually show up - and that single severe transition drags the whole funnel to HEMORRHAGING, even though Presented -> Client (30% vs 45%) is the only other stage that's even below target. 1 severe - 1 leaking - 3 on target, of 5 transitions - overall inquiry-to-client 4% (8 of 200).

Fix firstBooked -> Held (show-up) - 72 of 120 booked calls never held; closing the gap to the 75% target recovers about $108,864 in downstream client revenue at $12k/client.

No single transition is the crisis — the clustering is. The roll-up takes the worst, the gate escalates when trouble compounds, and it names the one thing to fix first. Your own counts and targets, graded offline. Grades the funnel, not any person. Not financial advice.
