How the gate works
This tool grades a running AI pilot on six signals before the scale-or-kill call. It scores 6 weighted controls into a 0–100 number — then a gate that can only make the verdict worse.
The 6 weighted controls
Two of the six signals are gates — measured outcome and cost vs. value. If a pilot was never measured against the target it launched to hit, or its all-in run cost exceeds the value it delivers, the verdict is KILL no matter how high the score. A pilot you can't prove and a pilot that loses money are each, alone, a reason to stop; polish elsewhere can't outvote a dead gate.
Why: This refund-triage pilot is polished — cost clears value, it's embedded in the workflow, it has an owner and real autonomy — so the weighted score is 76, which alone reads SCALE. But it was never measured against the target it launched to hit: the measured-outcome gate signal is at 0, which forces KILL. A pilot you never measured can't scale on polish alone.
